Amazon wants to enhance Alexa with generative AI

Amazon has invested heavily in its Echo range of devices and the virtual assistant Alexa, while facing significant losses over the years. The initial strategy of selling hardware at a loss led to Alexa’s widespread deployment in homes, but the inability to overcome some functional limitations created challenges. Now, Amazon looks to generative artificial intelligence as a possible solution to improve Alexa’s usefulness and ensure its future relevance.

Key points:
1. Leading loss-leading strategy: Amazon has sold Echo devices at a loss, focusing on Alexa’s deployment, but has posted losses in the billions.
2. 10,000-person timer problem: Limited user use of Alexa revealed a lack of advanced features.
3. Evolution via generative AI: Amazon is banking on generative AI to improve interaction with Alexa and increase its usefulness.
4. Rivalry with Google and Apple: Despite the difficulties, Amazon continues to compete with Google and Apple, which are also investing in improving their virtual assistants.

Amazon launched its first Echo device, equipped with the virtual assistant Alexa, with the ambition to enter the homes of millions of users and set a benchmark in the voice assistant industry. The basic strategy was clear: sell hardware at a loss to boost the spread of Alexa, allowing Amazon to dominate the smart home market. Indeed, from the perspective of market penetration, the strategy has been successful: Alexa is present in about 100 million homes, with a total of 400 million enabled devices. However, this expansion has come at a high cost. According to a Wall Street Journal report, Amazon’s device division has accumulated losses of $25 billion between 2017 and 2021, with an estimated loss of $10 billion in 2022 alone for the Alexa division. This financial scenario reached a tipping point in late 2023, when Amazon laid off hundreds of employees in the Alexa unit, signaling a significant slowdown in the product’s innovative and commercial push.

The main problem that has emerged is that despite Alexa’s widespread use, users seem to use it mainly for simple tasks such as playing music, controlling lights, or setting timers. A former Amazon employee harshly criticized this situation, noting that despite a huge dedicated workforce, the main result was the creation of a "smart timer." This feedback highlights one of the biggest challenges for Amazon: the difficulty in making Alexa an essential tool for daily life beyond its basic functions. The company has tried to solve this problem by incentivizing third-party developers to create additional skills for Alexa in an effort to expand the assistant’s capabilities. However, these efforts have not completely bridged the gap between initial expectations and actual perceived usefulness for users.

In this context, Amazon is now focusing on generative AI as a possible solution to revolutionize Alexa and make it more useful and intuitive. The ability of these new technologies to process natural language in a more fluid and complex way could be a significant step forward, enabling Alexa to support more natural conversations and respond more effectively to users’ needs. Amazon has already begun integrating these new features, with the goal of turning Alexa into a virtual assistant truly capable of interacting like a human being. However, despite the introduction of this technology, Alexa’s success in the next decade is not guaranteed. Competition with Google and Apple is intense: both companies are investing heavily in their voice assistants, with Google recently announcing improvements to its Assistant via Gemini AI and Apple relaunching Siri during June’s WWDC alongside new initiatives such as Apple Intelligence.

Ultimately, Alexa has an uncertain path ahead of it. Although Amazon has clearly laid out a vision for the future, based on generative AI, it remains to be seen whether this strategy will succeed in reversing course and turning Alexa into a central element of smart homes. The next decade could be crucial in defining the fate of this voice assistant.

Alexa is at a crossroads; its future depends on the evolution of AI technologies and Amazon’s ability to respond to market challenges.
